Trying To Get Tangiers Orange Soda To Smoke

I realize there are other threads on this but I wanted my particular setup critiqued. I have a 32 inch egyptian using a small MNH glass phunnel with glass scalli mod. I poked two circles in the foil around the scalli mod, there were no holes above the scalli mod. I packed as much of the orange soda as I could so that it woudln't touch the foil too much and burn. Then I broke a 33mm 3k coal in half and lit both pieces. I put the pieces next to eachother so they were almost like a whole piece of coal but I spread them apart about a cm from eachother. It took maybe 3 pulls from the hose to get the smoke flowing and then it was very harsh. I had some newbie smokers and some ppl who nearly smoke a pack of cigs a day and we all agreed it was too harsh. Towards the end when the coals were dying down it was tolerable but the smoke wasn't really thick. How do I get this to smoke properly? Should I start off with just a half piece of coal on the top?I really liked the orange soda flavor but it wasn't smokable, I could only hit it for so long. What do you guys think I did wrong?

Don't mash the tobacco down, for one thing, don't spread it out either. I don't know how to make the MN hookah phunnels work, or if they do...I can only comment on the Tangiers end. Since it was very harsh and smoothed out, either you had too heavy a pack, you had too little a charcoal (I don't think so, but with the MN Hookah phunnel, I can't say for sure), or it wasn't acclimated well enough.

Also, stir the tobacco well. Don't discard any of the juice. Keep it all.
